Most teams measure AI agent success by deflection rate alone — and miss 80% of the value signal. The five metrics that matter: First, deflection rate (tickets resolved without human touch) — the headline metric, but must be paired with CSAT to ensure quality. Second, containment cost (cost per contained interaction vs. human-handled) — the ROI driver. Third, time-to-resolution (median time from first contact to resolution) — agents typically cut this from hours to minutes. Fourth, escalation quality (what percentage of escalations were genuinely necessary) — low-quality escalations mean the agent is under-confident. Fifth, revenue impact (for sales and e-commerce agents) — track conversion rate and AOV changes attributable to agent interactions. Review all five weekly for the first 90 days. After that, monthly is sufficient once baselines stabilize.
